Re-architecting a discovery platform into a revenue system.

This transformation focused on redesigning incentives, liquidity, and workflows to create durable economic gravity.

The Inflection Point

Discovery drove engagement — not revenue.

A strategic drift toward education diluted focus while the transactional model remained underdeveloped.

The result:

  • Engagement without value capture

  • Off-platform transactions

  • Demand faced fragmented liquidity

Creating Economic Gravity

We rebuilt the core marketplace to reduce leakage and increase on-platform transactions.

02 MARKETPLACE CORE

CORE SYSTEMS

  • Centralized communication maintained platform authority and prevented off-platform drift.

  • Structured briefs reduced ambiguity at intake — improving match precision and preventing conversations from drifting off-platform.

  • Projects converted informal conversations into structured, milestone-based engagements with integrated payments — reducing off-platform leakage.

  • Milestone-based payments added buyer and seller protection — positioning the platform as the trusted intermediary and reducing off-platform settlement.

Aligning Designer, Client, and Platform

Pro evolved into a structured commercial layer — aligning designer visibility, purchasable services, and platform-level revenue capture.

03 MONETIZATION

  • Introduced paid visibility and designer advertising — monetizing demand capture on the supply side.

  • Enabled predefined, purchasable service units — reducing scope ambiguity and shortening time to transaction.

  • Rebuilt search to support shots, designers, and services — transforming discovery into intent-driven matching.

ENFORCEMENT IN PRACTICE

Systemic Leakage Audit

Before structured transactions could scale, we conducted a platform-wide disintermediation audit. Contact fields, proposal flows, profile metadata, and messaging patterns enabled value to escape.

We redesigned 30+ surfaces to remove direct contact pathways and embed enforcement into the experience itself.

Containment became structural, not optional.

04 INTENT AND MATCHING

Optimizing Liquidity

LLM-powered workflows structured buyer intent and improved match precision — accelerating funded projects and increasing transaction probability.

  • LLM-driven guided matching that paired buyers with relevant designers based on structured intent signals.

  • Converted structured briefs into distributed job opportunities for vetted pros — increasing supply visibility and response velocity.

  • Embedded LLM assistance into proposal and brief creation — reducing cognitive load and improving response quality.

  • Rebuilt search and filtering to support designers, services, and structured parameters — shifting discovery from browsing to intent-driven matching.

Operating Model

I operated as the sole product designer, embedded across a senior engineering group. Rather than managing designers, I facilitated decision velocity — aligning product, engineering, and business around system-level outcomes.

This required moving fluidly between:

• Economic modeling discussions

• Workflow architecture

• Critical UX flows

• Implementation detail with senior engineers

Long-term Economic Moat

By structuring intent at the source and aligning incentives across the marketplace, we shifted Dribbble from passive discovery to high-velocity transaction infrastructure.

Reflections

Transforming Dribbble revealed the limits of product design without economic alignment. Some revenue and brand deficits cannot be solved at the UX layer — they require structural redesign.

This experience sharpened my appetite for systems-level impact and clarified where I operate best: high-leverage, economically complex transformations.
